Root, Reveal, Reshape, Rise: A Recovery Framework for Women Entrepreneurs Who Are Struggling

If you’re reading this post in the middle of an emotional spiral, here’s the TL;DR: there’s nothing wrong with you, and there is a way through the spiralling (and other emotional challenges of entrepreneurship) that doesn’t involve hanging on by the skin of your teeth.

Root, Reveal, Reshape, Rise is the framework I use as The Entrepreneurs’ Therapist™ and Chief Mental Health Officer to the women entrepreneurs I work with, built out of more than 30 years of entrepreneurial experience and almost a decade of clinical work applying trauma-trained therapy to the specific pressures of running a business. It has four stages. You don’t have to use all four stages to be doing real work. On a bad day, if all you do is Root, that counts.

What is the Root, Reveal, Reshape, Rise Recovery Framework for Women Entrepreneurs

Root, Reveal, Reshape, Rise is a way of understanding what happens to your nervous system, your patterns, and your sense of self when you’re running a business, and a way of working with all three so that business success doesn’t end up costing you your mental health.

It’s not a rigid program. You don’t fall behind on it. It adapts to where you are right now, not where a worksheet thinks you should be. But it isn’t vague either. Each stage does specific work, and naming what’s happening at each stage is part of what makes the work effective.

Who is the Root, Reveal, Reshape, Rise Recovery Framework for?

Root, Reveal, Reshape, Rise was built for the clients I see as The Entrepreneurs’ Therapist™: women running businesses who get emotionally dysregulated when something goes wrong in the business, such as a staff situation that isn’t working, a client relationship that’s gone sideways, or the sense that you’re putting out fires all day instead of running the business. 

You might recognize yourself: tension all over your body, the spiralling you can’t stop, the words that come out before you can stop them…

The four stages of the the Root, Reveal, Reshape, Rise Recovery Framework

Root

Root is where we start, and for most people it’s also a step to which we return, more than once. We start by creating steadiness by supporting your nervous system so you can think and feel more clearly.

When something happens, like inbox overwhelm, a difficult email or a client walking away, your body can react before your thinking does. Root is about meeting that reaction with care rather than fighting it or letting it run the show. From there, the part of you that can think clearly has the capacity to come back online.

Reveal

We explore the deeper patterns influencing your work and wellbeing, things like over-responsibility, people-pleasing, or money fears.

This is the stage where get curious. We gently ask, “Why does this keep happening?” and listen for the embodied answer. We listen for answers to questions like: Why do I keep the employee who isn’t working out? Why do I send an invoice that’s completely fair and still feel anxious? Why can’t I say no without all kinds of explanations and justifications? 

These habits have a history. Sometimes it’s a nervous system that’s been on high alert for a long time. Sometimes it’s what you learned early about what happens when you ask for too much, or what it costs to disappoint someone. Naming the pattern is what makes it possible to do something other than repeat it.

Reshape

We make practical shifts that are in line with your capacity, introducing tools, boundaries, and supports that fit your business and life.

This is where insight turns into practice, where we work directly with the money fear, the conflict avoidance, the guilt, so you build a different way of relating to the hard parts of running a business. It’s slower work than Root, and it’s the work most likely to change how you feel and how you run your business day to day.

In this stage I draw my certification as a Certified Focusing Professional certified in a somatic parts work process called Inner Relationship Focusing, developed by Ann Weiser Cornell and Barbara McGavin, applied here to the specific emotional and relational patterns that surface in entrepreneurial life.

Rise

We focus on integration, sustainability, and embodiment, so changes stick and your success supports you, instead of exacting a personal price.

Over time these ways of relating to yourself stop being something you practice and become how you naturally show up. The boundary that used to take everything out of you becomes something you’re able to maintain without a second thought. This isn’t an end point, but the work does become less effortful and more integrated into who you are.

How the stages interact

These stages aren’t a straight line. They’re more like a spiral, where you can come at the same issue from different points of view. Sometimes you think you’ve got a pattern licked but then it shows up in a different context, and needs more care. 

Most clients move through Root many times, sometimes within the same week, because regulation isn’t a one-time achievement, it’s a skill you use whenever something activates you. Reveal tends to happen in layers too. You might name one pattern, work with it in the Reshape phase, and then find Reveal has more to show you about a related pattern you hadn’t seen yet.

The place people most often get stuck is the move from Reveal to Reshape, seeing the pattern clearly but not yet having a different way to be with it. Insight on its own doesn’t change behaviour. Knowing you over-function because you learned early on that you had to do everything yourself doesn’t, by itself, make delegating tasks any easier. That gap is exactly what Reshape is for, and it’s also why this work tends to be slower than people expect once they’ve had the insight. Understanding why you do something and building a different relationship to it are two different kinds of work, and the second one takes longer.

Rise isn’t the end either. People sometimes return to Root in the middle of Rise because a new crisis hits and the old activation shows up again. That’s what being a human with a nervous system is like when that human is running a business (or, let’s be honest, just living a life).

What this isn’t

This isn’t business coaching. A business coach can help you with strategy and actions to implement that strategy. Our work together involves attending to what happens in your body and mind when you stall trying to execute that strategy, or when you find yourself procrastinating on sending that invoice. It helps you connect with yourself, your needs and your values, so you can make your choices from that centre.

This isn’t generic stress management either. Breathing exercises and time-blocking, to name only two examples, are important tactics that have a positive effect on your mental well being, but tactics alone don’t touch underlying patterns like over-responsibility, money anxiety, conflict avoidance and all the other things that keep generating the stress in the first place. This framework works with the underlying issue, not just the symptoms it produces.

And it isn’t a rigid step-by-step program you complete and graduate from. There isn’t a curriculum or worksheets. The stages describe what tends to be happening but they’re not a checklist to move through on schedule.

This isn’t the Entrepreneur Mental Health Business Plan. The EMBP is a structured framework for building mental health into your business planning. It’s a proactive tool for when you’re in a stable enough place to think strategically about your wellbeing as a business asset. Root, Reveal, Reshape, Rise is the therapeutic process that happens in the work itself, the ongoing, relational, in-the-room work of regulation, pattern recognition, and change. One is a planning tool and the other is the work underneath the plan, designed to complement each other.

Why this matters

Burnout, overwhelm, and money stress aren’t your fault. They don’t mean there’s something wrong with you. They’re a function of the demanding conditions of entrepreneurship. Root, Reveal, Reshape, Rise is built on that premise: the goal isn’t to push through with more grit, it’s to build the kind of internal infrastructure that lets you lead sustainably, the same way you’d build financial or operational infrastructure for your business.
